Diesel Engine Difficult Starting – Fault Finding Guide

A diesel engine that is difficult to start should be diagnosed in a logical order. The most common causes are poor cranking speed, weak cold-start assistance, restricted fuel supply, air entering the fuel system, incorrect injection, injector problems or low compression.

Safety first

Keep hands, clothing and tools away from belts, fans and rotating parts while cranking or running the engine. Diesel injection systems can produce very high pressure. Never use fingers to check for leaks. On common-rail systems, do not loosen high-pressure injector pipes unless the correct manufacturer procedure specifically requires it.

1. Check Cranking Speed First

A diesel engine needs enough cranking speed to create the compression temperature required for ignition. A starter that turns the engine slowly can make a perfectly serviceable engine appear to have fuel or compression problems.

  • Battery terminals
  • Engine earth/ground strap
  • Starter cable connections
  • Starter motor condition
  • Engine oil grade in cold weather

Watch the headlights or instrument lamps while cranking. Severe dimming can indicate a weak battery, poor connection or excessive starter current.

Do not move on to injection timing or compression tests until you know the engine is cranking at a normal speed.

2. Check the Cold-Start System

Many diesel engines use glow plugs, an intake heater, thermostart device or another cold-start aid.

Glow Plug Checks

  • Does the warning lamp operate?
  • Is battery voltage reaching the glow-plug circuit?
  • Is the relay or timer operating?
  • Are the glow plugs electrically open circuit?
  • Are connections clean and tight?

Thermostart / Intake Heater

Older tractors often use an intake-manifold heating device rather than individual glow plugs. Check fuel supply to the device, electrical feed and correct operating procedure.

Starting-fluid warning

Do not use ether or other starting fluid on an engine with operating glow plugs, an intake heater or thermostart unless the manufacturer specifically permits it. Preheating devices can ignite starting fluid in the intake and cause serious engine damage or injury.

3. Is Fuel Reaching the Injection System?

Before blaming the injection pump or injectors, make sure clean fuel reaches the pump without restriction or air.

  • Fuel level
  • Fuel shut-off tap
  • Blocked tank outlet
  • Fuel cap vent
  • Fuel filters
  • Water separator
  • Lift/feed pump
  • Flexible fuel hoses
  • Banjo fittings and seals

A blocked tank vent can create vacuum in the tank and restrict fuel flow. Loosening the filler cap temporarily can help identify this fault.

4. Look for Air Entering the Fuel System

Air leaks are one of the most common causes of difficult starting on older diesel tractors.

  • Fuel-filter seals
  • Loose unions
  • Cracked rubber hoses
  • Lift-pump diaphragm or connections
  • Hand-primer seals
  • Return/leak-off pipes
  • Tank-to-pump suction pipe

A suction-side leak may draw air without leaking much fuel externally.

If the engine starts normally after bleeding but becomes difficult again after standing overnight, suspect fuel drain-back or air entering the low-pressure side.

5. Bleed the Fuel System Correctly

If a filter has been changed or the system has run out of fuel, air may have to be removed before the engine will start.

Bleeding procedures vary. Many older mechanical systems have bleed screws on the filter and injection pump. Newer electronic/common-rail systems can require a different procedure and should not be treated like an older mechanical pump.

Use the correct workshop or operator manual for the machine.

6. Watch the Exhaust While Cranking

Exhaust smoke during cranking is a useful diagnostic clue.

No smoke Little or no fuel entering cylinders, stop control active, air in fuel, injection not occurring.
White smoke Fuel is reaching cylinders but not burning properly: low temperature, poor compression, heater fault, timing or injector problem.
Grey smoke Partial combustion, weak starting, timing or fuel-quality issues.
Black smoke Fuel is present; consider restricted air supply, over-fuelling or very poor combustion.

7. Check the Stop Control

On mechanical injection systems, make sure the stop cable or shut-off lever returns fully to the run position.

Common faults include:

  • Stretched or incorrectly adjusted stop cable
  • Sticking lever on injection pump
  • Electric stop solenoid not energising
  • Faulty ignition switch or relay

An engine with the stop lever partly applied may crank normally but receive insufficient fuel to start.

8. Check Air Intake Restrictions

A severely blocked air cleaner can affect starting and produce dark smoke.

  • Inspect air-filter element
  • Check intake hoses for collapse
  • Check pre-cleaner
  • Look for blocked intake screens

Do not run the engine for extended periods without its air filter in dusty conditions.

9. Injection Timing

Incorrect injection timing can cause difficult starting, white smoke, poor power and harsh running.

  • Valve timing fault

12. Check Valve Clearances

13. Fuel Quality

Old, contaminated or incorrect fuel can cause difficult starting.
